Zhiheng Article: Thoughts on Team Growth

author: Mu Qing

In the early days, I looked at whether a person was excellent by looking at whether the person himself was excellent. Now I look at whether a person is excellent not by looking at the person himself, but by whether there are excellent talents in the person's team, because it is true to cultivate outstanding people.I hope to pass on my experience, cultivate outstanding people and excellent teams, and achieve others and myself.

I wrote down my ideas for a team, urged myself, and encouraged my team members.

The main points of this article are as follows:

(I) The necessity of teamwork

Only with true love can one become a good lawyer

(III) Develop a team with an open mind

(Iv) Developing a sense of responsibility

(5) Focus on things and be grateful

(6) Be kind to those who leave

(I)The necessity of teamwork

I have been working as a lawyer for nine years, and I have handled hundreds of cases, from independent practice, joining a team, to leading team development. I remember when I first started as a lawyer, I went from promoting, developing clients, talking to clients, serving clients, serving partner lawyers, writing legal documents, going to court, following up cases, going to court, sorting out case files, filing and scanning, and then handling transfer procedures, doing chores at the law firm, posting invoices and other administrative affairs. I am proud that I can do it all and do it well.

As time went by, I gradually found that I didn't have enough time. I needed to focus my time and energy on the most important things. I had to divide up the basic work, such as administrative, general paperwork, and errand work, which could be handed over to assistants. I had to divide up some cases and hand them over to cooperative lawyers. The two of them worked together to serve clients, divide labor and cooperate, discuss cases together, and discuss providing better service plans for clients.

Although there are colleagues in the law firm, lawyers still feel lonely, and the law firm is relatively loose. Teams form a group, give play to their respective advantages, and the team jointly negotiates cases, increases the level of case fees, and enhances the value-added and effectiveness of cooperative services. It is essential to establish a team that can cooperate.

(2)Only with true love can one become a good lawyer

Being a lawyer was not an easy profession. To be a business owner, one could easily become a boss by registering a 10 million company without actually paying the investment. However, being a lawyer was not easy.

Passing the law exam and passing the internship assessment is not an easy task, but from the time you get a lawyer's license, you have to face new issues such as supporting yourself, paying social security, law association dues, law firm management fees, office fees, and paying your own salary. Communicating with clients in the early stage often requires you to bear the cost yourself. Participating in various outreach activities and socializing requires money, which is actually very difficult.

Many young people tend to have high expectations for becoming a lawyer. Having a high degree and passing the law exam is not necessarily related to being a good lawyer. During the interview, I will tell young people that it is not easy to be a paralegal, a trainee lawyer and a lawyer. For example, when a college student goes to a business, the treatment is higher than that in a law firm. It is protected by the labor law and has various holidays, which is relatively stable.

Lawyers work with Party A. Lawyers are nominally "freelancers", but lawyers are managed by administrative departments, industry self-regulatory organizations, law firms, and deal with various departments such as public security, public security, and law. They also have to respond to customer needs anytime and anywhere. Although lawyers do not have a fixed commute time, in fact, lawyers' time is for their clients, and their working hours are fragmented due to the needs of clients. They seem to be free, but in fact they are not free. They are tired of business, work long overtime hours, have a bad boss, have a lot of demands from clients, ask people to do things everywhere, and even security guards can make it difficult for you when you go out. The current situation of survival is not easy, and the psychological pressure is high.

When interviewing team members, I will clarify the difficulties in the process, and then ask young people if they want to be a lawyer. If they have made up their minds and determined their ambition to become a lawyer, I will say again that if you can persevere, the growth of lawyers is also particularly fast. You do different things every day. You serve different clients, handle different cases, analyze different legal issues, and learn from others' problems. Your growth is faster than in the business practice. From the perspective of long-term development, whether it is income or experience, you will exceed your peers in the business practice, but you need to persevere and never forget your original intention.

Fan Deng said that during the interview, he said that there are dormitories, free meals, free travel, and annual bonuses, so the people who attract him will come for these, but if there is no annual bonus suddenly, then the psychological expectations of young people will rise and fall, and new contradictions will arise. I think, when the interview is difficult, let the young people think about whether to become a lawyer, then the people who can come are sincere about becoming lawyers.

Some people say that "it is not the poor in the family who becomes a lawyer", but after many years I found that "only with true love can you be a good lawyer".

(III) Develop a team with an open mind

Successful people are open-minded. Zhang Zuolin's reception room has a couplet: "If the book has not been read before, I must speak to others." Leading a team may not be successful, but the mentality must be open. The income of the team, the situation of the case, and the distribution of the situation can be clearly stated. The mentality of the people in the team is open, and if you encounter problems, you must raise them in time.

Ma Yun once told an embarrassing story. Once Ma Yun and his colleagues played a killer game. After Ma Yun went out, everyone agreed to let Ma Yun be the killer. After Ma Yun "killed", he tried his best to show that he did not kill himself and lied for various reasons. In fact, everyone knew that Ma Yun was lying, but he did not expose it. Everyone is a clear card. Only Ma Yun lied to himself and thought that no one else knew. This is inconsistency and very embarrassing.

The things I ask the team to do are my own true thoughts, and I try my best to be consistent with my words and deeds. Otherwise, I will be very embarrassed if I am confused and exposed by others.

Ma Cheng, a lawyer at Dacheng (Shenzhen) Law Firm, said: One of the reasons why the Dacheng criminal defense team has many excellent barristers such as Zhai Jian, Han Jiayi, and Xu Ping is that the leader of the Dacheng Criminal Committee, Zhao Yunheng, has a broad mind, a wide range of talents, a big pattern, and a big cause. I think: when you come to the team, you will give trust, cultivate people and not be afraid of being surpassed, dare to hand over dry goods to young people, and dare to tell customers to young people. You are not afraid that customers will be taken away. If you can take away customers, you can make customers more satisfied, which is also a good thing.

Of course, it is also a good thing for young people to be independent.

(Iv) Developing a sense of responsibility

The first thing to join a team is to reach a consensus concept. You need to have a common mission and work together for the mission. Let young people turn what they want to do into what they want to do, and gain a sense of accomplishment, satisfaction, and gain after completing specific things. Young people's mentality is to do things, and to complete work is to increase their abilities, to enrich their experience, and to have the opportunity to contact cases, not for the boss, not for others.

I often tell young people that you need to accumulate and learn to do things. Everything you do is to pave the way for your own growth, rather than to handle the boss's tasks.

The job of a lawyer is very special, that is, from paralegal to trainee lawyer to independent practice, lawyers have to solve problems by themselves and solve problems for clients. Please cherish your current boss, he is willing to give you opportunities to do things, give you tolerance for mistakes, give you experience guidance, and give you money. This will be a valuable experience after you practice independently.

Cultivate a sense of responsibility in your own affairs, give everyone room and opportunity to grow, and take on your own responsibilities. My responsibility is to cultivate the people in the team, guide the people in the team to do the right thing, develop customers, and handle cases well. Others in the team also have their own affairs, such as administrative, case search, law search, etc.

I often say that the biggest waste is the rework of work. If you don't give young people guidance or clearly raise mistakes in peacetime, but give unqualified evaluations in the annual summary, it is the greatest harm to young people. As the team leader, the main responsibility is to help and guide young people to complete their work, give timely affirmation, and correct mistakes in a timely manner. Everyone in the team gets along with each other in accordance with the principle of equality, not blaming from above, not telling young people to "realize" what is right and what is wrong, not guessing their thoughts.

I met a boss. After writing a material and sending it to the boss, the other party sent a "?" first, and then I said "please see if it is suitable", and then the other party sent another "?", I said "my level is not good, and the writing is not good". Then the other party sent another "?", and I said "You can see where to modify it, I have read it again".

Then the other party asked me if I had reported it to another leader, and I said yes, and ended the communication. What does "?" mean, I guessed several times and couldn't guess. I think it's good to work in a team. Don't let others guess what you're thinking. Of course, it's good to feel "enlightened", but I hope that the team members can treat each other sincerely, clearly put forward questions and ideas, and everyone's thoughts have shortcomings. Point out what they have done well and what they have not done well.

Confident people will have the courage to take responsibility. If young people don't do a good job, the leader doesn't guide them well, the team is scattered, and they can't make money. The responsibility lies with the leader. The progress and growth of the team is not the responsibility of the leader alone, but everyone's common business. If everyone has responsibility and responsibility, the team will grow faster. I really see everyone's responsibility.

(5) Focus on things and be grateful

Winning the respect and trust of team members is the basis for shaping member behavior. The best teams work without emotion and focus on their own work itself. Yu Minhong said: 60% of New Oriental's good policies are decided by themselves, but 40% of good policies are made by others in their own offices.

Yu Minhong did not ask employees to leave just because they were slapped on the table, because he focused on the fact that employees slapped on the table to change the corporate development policy proposal itself, rather than the person who slapped the table.

Leaders do good or bad to accept supervision, listen to different opinions. Young people do well, give positive evaluation, help build self-esteem, but when they do something wrong, they must criticize and point out, but it should be emphasized that negative evaluation focuses on the issue rather than the person, never comment behind the back, and communicate clearly in person.

If you focus on doing things well, you won't feel that negative criticism is directed at me. In work, there will inevitably be conflicts. If you focus on things, the probability of breaking up after conflicts will be low, and if you focus on people, you will think it is deliberately aimed at me, rather than admitting the fault of the thing itself.

When the team has no money to make, it will be scattered, because there is no economic foundation, and when the team has money to make, it will also be scattered. It may be an egalitarian blame. The team comes to 10,000 case, how are there 3 people distributed? Is it evenly distributed? Do the people at the source of the case take more? Do the people who do things take more? No matter what, injustice may occur.

What I'm most afraid of is asking young people how they think about time-sharing. They all say that the leader will decide, but in fact they have the idea of distribution in their own minds, but they just don't say it. Wait for the leader to say that if the distribution ratio is better than psychological expectations, then accept it happily. If the distribution ratio is worse than psychological expectations, they will be dissatisfied and think it is unfair. This mentality is understandable, but it must be stopped.

Andy Lau said: When I have 3 candies, I give you 1 and give him 2, even if I don't eat it myself, you will think I am unfair, only give you 1, but give him 2, but you don't know, he once gave me 2 candies, but you gave me nothing. I think if someone gives me candy, I will thank him for giving it to me instead of complaining about unfairness.

The more mature I am, the more grateful I am. I am grateful to those who have met, those who are willing to form a team, those who have helped me, those who have provided me with advice, those who have encouraged me, etc. In terms of distribution fairness, I will try my best to be at a disadvantage, but I cannot satisfy everyone.

(6) Be kind to those who leave

Separate from young people, and when you end your cooperation, be kind to those who leave. When leaving, it is taboo to deduct money. If you have already divided the money, even if things are not done, you don't need to return the money. The money you once promised, even if things are not done, will be honored. I think: integrity is priceless, and money is not important in the face of integrity.

The circle of lawyers is very small. I met a lawyer who complained to the former boss, saying that the boss's annual income exceeded 2 million, but the last month's salary of 6000 yuan was delayed for 1 year. Once I met the former boss, the former boss's reason was that you didn't ask me for it. I don't know how much to send. I actually know this boss. Although the annual income is 2 million, I don't feel envious.

Over time, young people who leave you will grow up and become very good lawyers. At this time, there may be new cooperation. The basic principle of cooperation is that it is easy to cooperate with familiar people, but difficult to cooperate with strangers. I met a boss who had a turnover of 100 million 5 years ago. He was very kind to young people, and those who left were kind to them.

Now affected by the epidemic, the company's annual income is about 5 million, and the salary cannot be paid, which is difficult, but the young people who left 5 years ago have grown into the core executives of other enterprises. As soon as the boss communicates, everyone is willing to come back to help and help the boss get through the most difficult time. No one will have smooth sailing, and they all need to treat the people and things around them with a development perspective. Just like the boss, who treats employees well in good times, can naturally get help in difficult times.

Some people say: Believe to see. Because I believe that I can bring out excellent teams and team members to provide quality legal services to the society. Because I believe, I can see that beautiful future.
